Most sourcing guides stop at the moment the buyer signs off the sample. That is where the schedule risk actually starts. An Approved Sample Is a Reference, Not a Start Signal
When a factory quotes a production lead time, it is normally counting from a defined trigger — most often the deposit clearing, sometimes the approval of final artwork or the arrival of buyer-supplied components. It is almost never counting from the day you emailed your approval of the sample. The practical consequence is that a buyer planning backwards from a retail date should add the interval explicitly rather than assume it is inside the production figure. What Sits Between Approval and the First Production Run
Five things typically have to close before a line opens, and they can run in parallel or in sequence depending on how organised the handover is.
Specification freeze. The approved sample has to be converted into a controlled document the production team can build against — dimensions and tolerances, materials, finish, colour references, packing configuration. Tooling completion or scale-up. A hand-built sample is often produced without the tooling that mass production requires, or with a soft tool that will not survive volume. Cutting a production mould is a separate calendar item and a separate charge, covered in tooling and mould costs in China.
Material and component procurement. The plant orders substrate, hardware, packaging and any long-lead component after the order is confirmed, not before. Artwork and label sign-off. Print files, barcodes, market-required declarations and language versions have to be approved, and a plate charge paid. This is the step that most often stalls, because it depends on the buyer, not the factory.
Capacity booking. The order has to be scheduled into a line that other customers are also using — which is why the same factory can quote thirty days in March and fifty in September.
Where the Calendar Actually Goes
Once the line opens, the run itself is rarely the longest item. Setup and changeover consume the first block, a pilot or first-article run is checked against the specification, then the line ramps to full rate. Packing, cartoning and palletising follow, and only then does the goods-ready date arrive — which is not the shipping date, since booking, consolidation and documentation sit after it.

Two seasonal factors distort every estimate. Why the First Production Batch Differs From the Sample
Some variation between a sample and a production run is normal and has mechanical causes rather than commercial ones. A sample is often built by a skilled technician using a soft tool and hand finishing; production is built on a hard tool at rate by a line operator. Material lots change — a dye lot, a hide, a resin batch, a board supplier — and finishes read differently at volume. Assembly tolerances that a technician absorbed by hand become visible when the same joint is made a thousand times.
The protection is not to demand identity, which no plant can promise, but to define the acceptable band in advance. Agree tolerances numerically, agree colour against a physical reference rather than a screen, retain a sealed counter-sample held by both sides, and state what happens if production falls outside the band — rework, discount, or rejection. Low Sample Barriers Do Not Mean Low Production Barriers
A short sampling window is a genuine advantage, and several verified plants publish one: Yixinheng Acrylic in Shenzhen states a seven-day sampling lead time and accepts a minimum order quantity of one for display work, which lets a buyer test a design before committing to volume. What those figures do not tell you is how the plant behaves at production scale, and the two are separately verifiable. Sampling speed is a function of the sample room; production reliability is a function of line capacity, procurement discipline and scheduling. What to Fix in Writing Before Production Opens
Six items belong in the purchase order or the confirmation email rather than in a conversation. The trigger event the production lead time is counted from. The goods-ready date, stated separately from the shipping date. The counter-sample arrangement and who holds it. The tolerance band and the colour reference. Who pays for a re-run if first-article inspection fails, and on whose finding.
